기업 문화를 바꾸지 않고서는 비즈니스를 바꿀 수 없다. 요즘 들어 내가 확신하게 된 점은, ‘변화’를 관리하는 일이 크리에이티브 에이전시 CEO 업무의 대부분을 차지한다는 것이다. 현재의 비즈니스 환경에선 ‘변화’야말로 우리가 의지할 수 있는 유일한 불변의 요소가 되었기 때문이다.
문화는 단순히 가치관을 담은 포스터가 아니다. 사람들이 어떻게 행동하는지의 총체다. 무엇이 보상받고, 무엇이 용인되며, 무엇이 처벌받는지를 의미한다. 새로운 가치관을 아무리 자주 선포하더라도 시스템이 여전히 기존의 행동 양식을 보상한다면 결국 기존의 문화가 승리하게 된다.
제일기획의 아이리스 런던은 전 세계 모든 에이전시, 특히 제일(Cheil) 네트워크 전체에 유용한 사례 연구 대상이다. 우리 모두 최근 같은 문제를 겪어왔기 때문이다. 실질적인 경제적, 문화적, 기술적 변화가 한꺼번에 일어나고 있는데, 참고할 만한 선례가 거의 없다. 나는 지난 20개월 동안 이곳에서 ‘리브랜딩(Rebrand), 재구성(Reshape), 재구축(Rebuild)’이라는 단순한 변혁 계획을 중심으로 어떻게 변화를 이끌어 왔는지 이야기하고자 한다.
리브랜딩
우리는 가장 눈에 띄는 부분부터 시작했다. 바로 새로운 정체성과, 대외적으로만큼이나 내부를 향한 구호인 ‘참여하거나, 아니면 도태되거나(Participate or Perish)’다. 이는 말 그대로의 의미보다 훨씬 더 중요한 의미를 지녔다. 우리의 자신감을 한 단계 끌어올리고, 우리가 어떤 기업이 되고자 하는지에 대한 명확한 답을 제시한 것이었다. 하지만 리브랜딩은 쉬운 부분이었다. 진짜 일은 그다음에 시작됐다.
재구성
아이리스 런던에서 우리가 물려받은 조직은 의도된 계획보다는 일상적인 필요에 의해 형성된 것이었다.
나는 기업이 이미 가장 잘하는 것이 무엇인지 파악하고, 이를 바탕으로 조직을 재구성해야 한다고 생각한다. 우리는 이미 기업 내에 존재하던 가장 뛰어난 두 가지 성과를 청사진으로 삼았다.
‘삼성 스케이트(Samsung Skate)’ 캠페인은 클라이언트의 자체 지표에서 미개척 기회를 발견하고, 이를 혁신적인 캠페인으로 전환하여 잃어가고 있던 고객층으로부터 시장 점유율을 되찾았다.
바이어스도르프(Beiersdorf) 니베아(Nivea)의 캠페인은 놓치고 있던 검색 트래픽에서 중대한 기회를 발견해, 영국 마케팅 협회 어워드(UK Marketing Society Awards)에서 퍼포먼스 마케팅 부문 상을 수상하고 그랑프리 최종 후보에 올랐다.
두 사례 모두 데이터로 검증된 문제와 기회를 발견한 후, 이를 해결하기 위해 예리한 문화적 통찰력을 활용했다. 각 사례의 크리에이티브 접근 방식은 채널이 아닌 해결책에 의해 주도됐으며, 전사적인 역량을 결집해 기대 이상의 파급 효과를 창출했다. 요컨대, 전체는 부분의 합보다 더 컸다. 이 두 사례는 ‘참여하거나 도태되거나(Participate or Perish)’를 실제로 실현하는 비즈니스를 어떻게 구축할지를 정확히 보여줬다. 즉, 문화에 뿌리를 둔 통합적 접근에 창의적 감각을 더해 영향력을 발휘하는 방식이었다.
그래서 우리는 각 채널 책임자가 자신의 영역만 지키려 하는 대신, 모든 분야를 진정으로 통합할 수 있도록 리더십 팀을 재구성했다. 데이터를 전략의 중심에 두고, 디자인, 크리에이티브, 소셜, PR 등 창의적 역량 자체에 제대로 투자해 그 배후에 있는 사고방식과 성과를 모두 강화했다.
구조와 형태도 중요하지만, 이 모든 것은 에이전시의 진정한 가치를 만드는 요소, 즉 훌륭하고 도발적이며 절대 지나칠 수 없는 아이디어를 만들어내는 창의적 인재를 육성하는 우리의 능력을 뒷받침하기 위한 것이다. 따라서 이 모든 과정에서 우리는 심리적 안전감, 실험 정신, 호기심, 즐거움, 그리고 실패를 용인하는 문화를 정착시키는 데 주의를 기울였다.

재구축
재구축이란 우리의 피칭 접근 방식을 재학습하고, 우리가 강점을 가진 분야에 대해 솔직해지는 것을 의미했다. 부인할 수 없는 사실은 우리가 다양한 분야의 역량을 통합함으로써 승리를 거두고 있다는 점이었다. 올해 아이리스 런던이 수주한 모든 프로젝트는 이러한 기반 위에서 이루어졌으며, 이는 우리가 어디에 집중해야 할지를 보여줬다. 우리는 전문가들이 만든 게임에서 그들을 이기려 하지 않는다. 우리는 게임 자체를 바꾼다.
반복되기를 바라는 행동에 보상하라
반복되기를 바라는 행동에 시스템이 보상을 주지 않는다면 이 모든 것은 무의미하다. 우리는 세 가지 원칙을 중심으로 인재 평가 시스템을 재구축했다.
열정: 단순히 지시를 따르는 것이 아니라 결과를 바꾸고자 하는 진정한 추진력.주도성: 비전을 충분히 이해해 별도의 지시 없이도 이를 추구할 수 있는 능력.성과: 영향력에 대해 솔직해지는 것.
아이리스는 그간 다른 무엇보다 지속성과 충성도를 더 중요하게 여겨왔기 때문에, 우리는 즉시 방향을 전환하여 성과와 품질에 집중해야 했다. 우리의 새로운 KPI는 고객 매출 성장, 제품의 우수성, 그리고 생산성에 초점을 맞췄다.
리더 역시 변해야 한다
내가 배운 가장 힘든 교훈은 개인적인 것이었다. 변화의 시기에는 리더십 그 자체도 진화해야 하기 때문이다. 초기에는 CEO가 지시적이어야 한다. 결정을 내리고, 명확하지 않은 부분에 명확성을 부여해야 한다. 하지만 그러한 행동이 계속되면 오히려 비즈니스를 저해하는 요인이 된다. 나는 지금 조직이 나에게 무엇을 필요로 하는지, 그리고 내가 이끌고 있는 방식이 여전히 내가 원하는 기업을 만들어가고 있는지를 끊임없이 자문한다.
이 과정에서 다른 리더들의 역할은 매우 중요하다. 나의 경우, 더 넓은 ‘제일(Cheil)’ 커뮤니티가 신선한 아이디어와 실질적인 지원을 통해 조직이 필요로 하는 방향으로 계속 변화할 수 있도록 도와줬다. 종종 리더가 할 수 있는 최선의 일은 단순히 조언을 구하는 것이다.
‘문화’란 문서에 적힌 것이 아니다. 실제로 일어나는 일 그 자체다. 나의 역할은 비즈니스가 원하는 방향으로 나아갈 수 있도록 구조와 추진력, 그리고 여건을 마련하고, 그 문화를 모든 행동 양식에 지속적으로 내재화하는 것이다. 변화는 당분간 멈추지 않을 것이며, 우리도 멈출 수 없다.

Participate or Perish: What Leading a Business Through Accelerated Change Actually Looks Like
You cannot change a business without changing its culture. What I’ve come to believe is that managing change itself is close to the whole job of a creative agency CEO these days, because in the current business environment, change has become the only constant we can rely upon.
Culture isn’t a values poster. It’s the sum of how people behave: what gets rewarded, what gets tolerated, what gets quietly punished. Announce new values as often as you like. If the system keeps rewarding the old behaviours, the old culture wins.
Cheil’s Iris London is a useful case study for agencies everywhere, and especially for the wider Cheil network, because we’ve all been dealing with the same thing lately: real economic, cultural and technological change happening all at once, with very little precedent to lean on. I’ve spent the last 20 months leading that kind of change here, built around a simple transformation plan: Rebrand, Reshape, Rebuild.
Rebrand
We started with the most visible layer: a new identity, and a rallying cry, Participate or Perish, aimed as much inward as outward. It mattered more than it sounds: a level-up in confidence, and a clear answer to what kind of business we intended to be. But a rebrand is the easy part. The real work came next.
Reshape
The organisation we inherited at Iris London had taken shape through day-to-day necessity, rather than any deliberate plan.
My view is that you should work out what a business is already best at, and shape from there. We used the two best pieces of work already in the business as the blueprint.
Samsung Skate found a white-space opportunity in the client’s own metrics, turned into a disruptive campaign that won conquest share with an audience they were losing. Beiersdorf’s Nivea uncovered a significant missed opportunity in uncaptured search traffic, winning Performance Marketing honours at the UK Marketing Society Awards and a Grand Prix shortlisting. In both cases, we’d found a data-validated issue and opportunity, then used genuinely incisive cultural insight to meet it. The creative approach in each case was driven by the solution, not the channel, pulling capability together from across the business to create disproportionate impact. In short, the whole was greater than the sum of its parts. These two examples showed us exactly how to shape a business that could actually deliver Participate or Perish: impact through an integrated approach, rooted in culture, with the creative flair to be unmissable.
So, we rebuilt the leadership team to be genuinely integrated across every discipline rather than channel heads protecting their own patch. Data went into the centre of strategy, and we invested properly in creative capability itself: design, creative, social, PR, building both the thinking and the performance behind it.
While structure and shape are vital, they’re all in service of what actually makes agencies valuable: our ability to nurture creative talent that produces brilliant, provocative, unmissable thinking in the first place. So, across all of this, we were careful to embed a culture of psychological safety, experimentation, curiosity, fun, and permission to fail.
Rebuild
Rebuilding meant relearning our pitching approach and being honest about where we were strong. What became undeniable was that we were winning by integrating capability across disciplines. Every pitch Iris London has won this year has been won on that basis, which showed us where to double-down. We don’t beat specialists at their own game. We change the game.
Reward what you want repeated
None of this holds unless the system rewards the behaviour you want repeated. We rebuilt our Talent Review systems around three principles. Passion: real drive to change the outcome, not just follow instructions. Proactivity: understanding the vision well enough to pursue it unprompted. Performance: getting honest about impact. The business had valued longevity and loyalty above almost everything, so we needed to pivot immediately to focus on impact and quality. Our new KPIs focused on client revenue growth, product excellence and productivity.
The leader has to change too
My hardest lesson has been personal, as in times of transformation leadership itself has to evolve. Early on, a CEO needs to be directive: making calls, creating clarity where none exists. Left unchecked, that behaviour becomes the thing holding the business back. I ask myself constantly what the organisation needs from me now, and whether the way I’m leading still builds the business I want.
Other leaders are vital here. In my case, the broader Cheil community has helped me keep changing in the way the organisation has needed, through fresh ideas and real support. Often the best thing a leader can do is simply ask for advice.
Culture isn’t what you write down. It’s what actually happens. My job is to build the structures, the momentum and the permission that let the business move the way I want it to, and then keep re-embedding that culture into every behaviour. The change isn’t stopping any time soon, and neither can we.
